Decisions

The AI proposes, Jens decides. These are the big switches with all their options – including the ones that got crossed out.

Hero game instead of tower defense

What should the new game be?

  • Warcraft III remake with bases and armies
  • Tower defense
  • One hero, a huge map, co-op for three – like the RPG maps of old

Jens and his friends had done tower defense plenty of times already. Six minutes after the first research came the memory of a mode where you pick one of twenty heroes and conquer an entire map – that was the better idea.

The Star Slayer stack

Which engine?

  • Phaser 4.2
  • PixiJS v8 and Vite as in Star Slayer

Jens wanted the Star Slayer setup; Claude then proposed switching from Phaser to PixiJS itself. Joystick, audio, art pipeline and the fixes for the installed iPhone app already existed. The extra work for a custom tile renderer was small.

Co-op through one server per world

How do three phones play together?

  • Lockstep or peer-to-peer
  • One Durable Object per world, server authoritative

The server decides hits, damage and loot; the phone only predicts its own movement. It ticks at 20 Hz, and only while someone is connected.

Warm and classic

Which art style?

  • A – warm and classic, close to Warcraft III
  • B – dark and gritty
  • C – bright and comic-like

One hero, one wolf, one house and four icons per variant. A has been binding since, and its style prefix appears verbatim in every image request.

The old map first, then the new world

What do the three play on their first co-op evening?

  • The original region Greenmark
  • A layout rebuild of The Kingdom of Kaliron

The map from back then is the strongest memory. Terrain and places follow the original; enemies, stats and art are new. Greenmark follows, further rebuilds later.

No custom maths

Must the simulation be bit-identical in every browser?

  • Custom fixed-point trigonometry
  • Deterministic per engine, reconciled via rounded server state

Measured: the same simulation produced different checksums in two JavaScript engines but the same rounded state. Since the server is authoritative anyway, custom maths isn't worth it. Only the world forge has to be bit-identical.

Gate 1: controls and feel

How should the game feel in your hand?

  • Turning like in Warcraft III (0.45 s)
  • Fast turning for the phone (0.2 s)
  • Fixed joystick
  • Floating joystick
  • Part rig for the heroes
  • Painted frames with more in-betweens

Tested alone on the iPhone 16. Everything ran cleanly, around 60 frames per second. The rig looked wobbly while walking – and Jens' line for the rest of the project: characters and movement are everything.

Path D: painted upper body, legs in code

Which walking approach becomes the base?

  • Painted test 4
  • Leg rig
  • Legs via mask
  • Run sheet with long strides
  • Cutout with motion curves (path D)

After five failed painted tests and three intermediate paths, D looked best. At 22:11 that evening Jens reported: no more stutter – only the cape should swing a bit more.

New image models

Which model for which kind of image?

  • Keep everything on gpt-image-2
  • Drafts on a fast and characters on a precise model of the 2.5 series; icons and ground stay

Jens noticed himself that the pipeline still used older models. Claude then compared the models on hero, monster and boss using real costs from billing data. The research budget had a hard cap; until the decision there were no final images.

Alone first, then three

When do the other players see the world?

  • All three together from gate 3
  • Jens explores alone first (gate 3a), the others only afterwards

The two friends should be truly impressed when they first connect. Until then they get no access and no images of the world – updates come spoiler-free.

ElevenLabs instead of OpenAI voices

Who provides voice, sound and music?

  • OpenAI voices
  • Free CC0 music
  • ElevenLabs for everything

The first sample was unusable except for one recording. The decision came the same morning.

The harness rebuild

How does every shift get more done again?

  • More teams in parallel
  • Fewer but calmer teams; measuring on four levels; locks for heavy runs

Claude analysed 15 shifts and found that the code wasn't the bottleneck but the tooling – too many parallel tests on four cores and a performance test that measured the machine instead of the game.

A different renderer for the tests

How do click tests in the container run faster?

  • Flags for the existing software renderer
  • llvmpipe from Mesa

Test scene from 150 down to 17 milliseconds per frame, smoke test from 151 to 58 seconds – with identical images.

Gate 2: looks before content

What comes after signing off the combat feel?

  • Carry on with new content and co-op
  • Art and movement first, then new content

Measurements perfectly smooth, saving works, camps fair. But: animations look bad, spells like a giant cloud, and you have to see every shot fly. That became around 20 feedback packages, shipped in four versions within about 15 hours.

No 3D, no video

How do the animations become truly good?

  • 3D models with Meshy and Blender
  • Image-to-video and motion transfer
  • Paper doll with more parts
  • Fully painted, frame by frame, image model and code only

For two hours every approach was meant to be tested. Then the trade-off: via the API, 3D only works for bipeds – heroes would look different from wolves and crabs. A consistent painted style matters more. Jens hardly cares about the art cost for it.
